You Can't Automate Your Way Out of Ambiguity

A leadership team decides to go all-in on AI. Engineers are using code generation tools to ship features in hours instead of weeks. Product managers are spinning up prototypes, competitive analyses and business cases before lunch. The marketing team is producing content at three times the previous rate. An automated summariser replaces manual status updates. An AI assistant helps managers write performance reviews. The rollout is smooth. Adoption is high.

Three months later, things are more chaotic than ever. Teams are duplicating work they don't know about, silos are growing like weeds and every new AI-generated initiative spawns two more meetings to figure out what it actually means. The AI is working perfectly. The organisation isn't.

This is the story playing out across thousands of companies right now. The tools are extraordinary, the results are underwhelming, and the reason has nothing to do with the technology.

AI makes clear organisations faster and confused organisations more efficiently confused.

The current wave of AI enthusiasm carries an implicit promise: that intelligence, applied at scale, will solve the problems that have plagued organisations for decades. Misalignment, unclear priorities, inconsistent culture, unfair evaluations, surely a sufficiently powerful model can fix these. It can't. Not because the models aren't capable, but because these aren't information problems. They're clarity problems, and clarity is something no tool can generate on your behalf.

There's an older principle that captures the issue perfectly: measure twice, cut once. AI has given organisations an extraordinarily powerful saw. It cuts faster, cleaner and more precisely than anything that came before, but it doesn't measure. If the measurements are wrong, if the strategy is unclear, the values are unranked, the expectations are unspoken, then AI just makes bad cuts faster. In materials that matter, a fast bad cut is worse than a slow one, because there's less time to notice the mistake before the damage is done.

Faster in the Wrong Direction

AI is best understood as an accelerant. It takes whatever dynamics already exist in an organisation and amplifies them. If your strategy is clear and well-communicated, AI will help you execute it faster. If your strategy is muddled, AI will help you execute the muddle faster, with more confidence, better formatting and zero hesitation. What AI does to the ambiguity tax is not additive. It's multiplicative. The surface area of confusion expands while the underlying clarity remains unchanged, and each AI-generated output that isn't grounded in genuine clarity becomes an input to the next cycle of confusion. The system doesn't just stay confused, it becomes more confidently confused, because the outputs look polished and the process feels rigorous.

Consider what happens when you point AI at an organisation that hasn't done the foundational work.

Automating misaligned goals. Without a clear cascade from metrics to goals to teams to projects, AI tools optimise for whatever targets are lying around. They'll generate beautifully worded OKRs that have no relationship to each other. They'll suggest initiatives that sound strategic but serve no declared priority. They'll faithfully accelerate shadow work, the undeclared projects and pet initiatives that thrive in the absence of visible alignment, because they have no way of distinguishing between work that matters and work that merely exists.

Drifting, one beautiful tangent at a time. Healthy organisations maintain a rhythm of continuous refinement, making small corrections frequently rather than dramatic pivots occasionally. AI disrupts that rhythm by making it effortless to chase tangents. A team exploring a minor product idea can now produce a full business case, competitive analysis and implementation plan in an afternoon. What would have died as a conversation at a whiteboard now arrives on a leadership desk as a polished proposal, complete with projections. Multiply that across every team and the result is an explosion of plausible-looking initiatives, each competing for attention, each pulling the organisation slightly off course. Without the discipline to evaluate these against a clear strategic direction and kill the ones that don't fit, AI doesn't enhance focus, it fragments it.

Scaling bias in talent decisions. Without a shared framework for evaluating contributions, one that accounts for impact, expectations and behaviour, AI-assisted reviews amplify whatever biases are already embedded in the system. If managers historically undervalue invisible work, AI will learn to undervalue it too. If calibration conversations don't happen, AI will generate reviews that widen the perception gap between what people believe about their performance and what the organisation believes, efficiently, at scale, and with the veneer of objectivity that makes the output harder to challenge.

In each case, the AI is doing exactly what it was asked to do. The problem is that no one was clear about what should have been asked.

The Fundamentals Haven't Changed

None of this is an argument against AI. It is an argument about fundamentals.

There's a scene in the film Hoosiers where Gene Hackman's character takes his small-town basketball team to the state championship arena for the first time. The players are overwhelmed by the scale of the venue, it's bigger, louder and more intimidating than anything they've experienced. So Hackman pulls out a tape measure. He measures the height of the basket. He measures the distance to the free-throw line. They're exactly the same as back home. The game doesn't change just because the arena got bigger. The fundamentals are the fundamentals.

AI is the bigger arena. The tools are more powerful, the stakes feel higher and the pace is relentless, but the fundamentals of organisational clarity haven't changed. You still need to know what you're optimising for. You still need to know what you stand for. You still need to evaluate people fairly. No amount of technological sophistication changes that, it just raises the cost of getting it wrong.

With these foundations in place, AI becomes genuinely powerful, not as a strategist, but as a steward. It maintains alignment that already exists. It surfaces deviation early. It reduces the operational drag of processes that are already clear. It frees people to spend their time on the irreducibly human work of judgment, relationships and creative problem-solving. But a steward can only maintain what has been built. The work of deciding what your organisation values, how you'll measure success, what you'll say no to and how you'll treat your people, that work is definitionally human.

Three Questions Before You Automate

Can your leadership team articulate the top three metrics the company is optimising for, without checking a dashboard? If not, the problem isn't tooling. It's strategic clarity.

Could your AI tool explain why a given project exists, in terms of your declared strategy? If it can't connect the work to the metrics that matter, it's optimising in a vacuum.

If your AI drafted a performance review for one of your team members, would the team recognise the voice, the values and the standards as yours? If the output could have come from any company, your culture isn't yet explicit enough to be maintained by a machine.

These aren't trick questions. They're diagnostic, and if the answers give you pause, the most valuable investment isn't a better AI tool. It's a clearer foundation for the AI to work with.

The leadership team from the opening didn't need better tools. They needed clearer foundations.
